# Budget vs actual report with AI: template + variance commentary

_For controllers, CAS teams and FP&A who already write the pack._ Pull the BvA from QuickBooks or Xero, let formulas flag the variances, have Claude, Copilot or ChatGPT draft comments from owners' notes, then tie every number back to the TB.

## The short answer

Let formulas do the math and AI do the wording. Run the budget vs actual report in QuickBooks Online or Xero, or put P&L actuals beside the budget in Excel, and flag lines over your threshold with a formula. Then have Claude in Excel, Copilot in Excel or ChatGPT draft commentary from the flagged lines and owners' notes in your house style, marking 'needs input' where nobody gave a reason, and tie every number back to the trial balance before it goes out.

## What you need: the report, the notes and one AI surface

Start with the report you already have. As of October 2026, QuickBooks Online Plus and Advanced run Budgets vs. Actuals, and Xero Growing and Established include budgets for its Budget Variance report. On QuickBooks Simple Start or Essentials, export Profit and Loss by Month and add a budget column.

Connectors don't replace that export yet. Intuit's QuickBooks connector and Xero's connector both read the P&L, but neither lists a budget tool, so the budget comes from your file.

**Files to have ready:** the BvA export, the trial balance for the same period and basis, GL detail for flagged accounts, a one-line note from each budget owner, last month's approved commentary, and your threshold rule in writing.

## Set up a budget vs actual template so formulas do the math

Ask the AI to build the formulas once. Don't have it calculate variances every month. Excel University's Claude demo has the add-in combine the actuals and budget tables with formulas, so future months update without Claude ([1:19](https://youtu.be/XnCrjcFxk4Y?t=79)).

Shin Financials adds layout rules that improve the commentary: explicit current, budget and prior-year columns, an exclude flag instead of prompt instructions, and qualitative notes on their own tab ([10:31](https://youtu.be/shNYNFFCz2g?t=631)).

## Draft the variance commentary from owners' notes

1. **Close first.** Run the BvA on closed books only.
2. **Collect one line per flagged account** from its owner, on the Notes tab.
3. **Draft.** Give the AI the flagged lines, the notes and last month's approved commentary as the style guide. Nothing else.
4. **Check notes against numbers.** Mike Dion's Copilot Studio agent states the dollar and percent change first, then says whether the manager's story matches ([7:36](https://youtu.be/llRedGPXBCM?t=456)). In another test, Cowork found 20 months where manager comments contradicted the P&L, and ChatGPT Work caught much the same ([6:39](https://youtu.be/RJJfqxcX3xI?t=399)).
5. **Review every comment** against GL detail, edit it and sign off.

**Skills you can read and adapt.** Anthropic's official finance plugin (anthropics/knowledge-work-plugins, about 27,000 stars) has a variance-analysis skill with a narrative template and a list of anti-patterns, including bare 'timing'. Anthropic's month-end-closer plugin in anthropics/financial-services (about 39,000 stars, built for financial institutions) has a variance-commentary skill that writes 'driver unclear' and flags it for the controller instead of inventing a reason. Not everyone rates them: Jason Staats says Anthropic's finance plugin reads like it was made by developers and suggests building your own ([16:11](https://youtu.be/SAGeq_LTOpg?t=971)).

**For the deck,** Claude for PowerPoint reads your slide master and builds native charts. Dion's demo goes brand first, then one BvA slide, then edits, then a nine-slide deck ([7:13](https://youtu.be/K87NNTvUOR4?t=433)). Carolina Lago switched to HTML slides from Claude Code because PowerPoint output varied from run to run ([2:50](https://youtu.be/Yeqk35K0MRg?t=170)).

## Tie the commentary back to the trial balance

None of the 62 finance AI demos in our YouTube research ties commentary, decks or dashboards back to the TB or GL. That's the step that protects you. A simple version:

1. **Workbook to TB.** Total actual revenue, expenses and net income on the BvA tab equal the trial balance for the same period and basis. A formula on the Check tab shows zero difference.
2. **Commentary to workbook.** Every number in the commentary points to a cell. Run the tie-out prompt below and fix anything that doesn't match.
3. **Cause to GL.** For each flagged line, find the transactions behind the variance in the GL detail. If one entry explains most of it, rule out a misposting before you write a cause.
4. **Reason to a person.** Each cause traces to an owner's note or a document, never to the AI alone.

- **Save the method as a skill:** threshold, sign convention, comment format, banned phrases and the tie-out. The SKILL.md format works in Claude, ChatGPT and Copilot in Excel, though output still differs by tool. - AI is good at the what, like a line rising 11%, and weak on the why: who decided, what the logic was, what it means for operations. Plan for that review time; it's where much of the saving goes. And don't ask the AI to audit its own formulas as proof: Shin found it reported no errors while some calculations were off ([14:20](https://youtu.be/shNYNFFCz2g?t=860)).

## Data safety

Use a business or enterprise plan that doesn't train on your data. Claude for Excel and PowerPoint delete inputs on the backend within 30 days, but don't inherit custom org retention and aren't in Enterprise audit logs. OpenAI notes that Microsoft's add-in terms may let Microsoft read workbook content. Open only trusted workbooks: Anthropic warns that outside files can carry hidden instructions. ## Common questions

**Can AI write budget vs actual variance commentary?**

It can draft it. Give it only the flagged lines, the owners' notes and last month's approved commentary, and tell it to write 'needs input' where no reason exists. A person who knows the business reviews and signs every line.

**Should the AI calculate the variances?**

No. Have it write the formulas once. Variances, percentages and threshold flags are spreadsheet math, and formulas get them right every month without sending the numbers to an AI again.

**Can Claude or ChatGPT pull the budget vs actual report straight from QuickBooks or Xero?**

Not fully, as of October 2026. Intuit's QuickBooks connector and Xero's connector read the P&L, but neither lists a budget tool. Run Budgets vs. Actuals in QuickBooks or Budget Variance in Xero, or export the budget, and give the AI the file.

**Which tool is best for variance commentary?**

The one inside the workbook your firm allows. Claude in Excel, Copilot in Excel and ChatGPT for Excel can all build formulas and draft comments. Reddit threads lean toward Claude, but many firms allow only Copilot, which can run Claude models with the right license.

**How do I stop the AI from blaming everything on timing?**

Ban it in your skill unless the comment says what moved and when it reverses, and make 'needs input' the default when no owner note exists.
