_A playbook for CFOs and finance leads._ Where AI earns its keep in close, commentary, forecasts and board packs, which Excel AI to pick, the controls to set, and a 90-day rollout with prompts you can copy.

## The short answer

Start where the work is already structured: close prep, flux and budget-vs-actual commentary drafts, forecast builds and board-pack drafts, done in Excel with Claude, Copilot or ChatGPT and signed off by a person. Pick the tool security will approve, connect it read-only, lock recurring work into templates or skills, and measure the whole process including review. Never let it post entries or own an untraced number.

## Where AI in finance pays off now, and where it's hype

In the demos and threads I read, AI pays off when inputs are structured and a person reviews the output. It disappoints when it owns a judgment or runs unattended.

| Work | Works now | Still hype or risky |
|---|---|---|
| Close | Prep: flagging balances over a threshold, suggesting matches, drafting recurring JEs for review | A "fully automated close". Accruals, cutoff, or posting without review |
| Flux and budget vs actual | First-draft commentary from a structured workbook, with formulas built once and reused | Explaining why a number moved without owner notes. It can rationalize a misposting |
| Forecasting | Building a 13-week or driver model, running stress cases, auditing inputs | Accepting its assumptions unchallenged |
| Board packs | Drafting slides and narrative from approved numbers | Regenerating the deck each month. Layouts change run to run |
| AP and AR | Drafting collection emails, suggesting codes from history | Paying bills or payroll with no approval step |
| Analysis in Excel | Cleaning exports, writing formulas, explaining inherited models | An AI review that says every formula is fine |

Excel University has Claude build the variance formulas, so next month doesn't need AI at all ([video @6:00](https://youtu.be/XnCrjcFxk4Y?t=360)). Luke Finance tells Claude to separate what the files prove from what it infers ([video @4:20](https://youtu.be/araz7e2DzX8?t=260)). Carolina Lago dropped AI-made PowerPoint because two runs gave different decks ([video @2:50](https://youtu.be/Yeqk35K0MRg?t=170)). Shin Financials says AI formula reviews always came back clean, yet mistakes turned up later ([video @14:20](https://youtu.be/shNYNFFCz2g?t=860)).

What finance people report
- When marketing sold an executive on AI running the whole month-end, replies said the executive had been oversold, and one finance leader called fully automating the close irresponsible. (commenters on r/Accounting (Sep 2026), https://www.reddit.com/r/Accounting/comments/1wd13dl/ai_automation_to_close_monthend/)
- A commenter who ran close for a 12-entity group says AI handled the boring 80%, but once explained a misposting as a real variance. They keep it away from accruals and cutoff. (a commenter on r/Accounting (Sep 2026), https://www.reddit.com/r/Accounting/comments/1wsxh2r/where_do_you_actually_trust_ai_in_the_monthend/)
- An FP&A analyst says Claude flipped their time from 90% building files, 10% conversations to the reverse. (a commenter on r/FPandA (Jul 2026), https://www.reddit.com/r/FPandA/comments/1ulcmjf/fpa_and_claude/)

## Copilot vs Claude vs ChatGPT in Excel

All three now edit workbooks directly. Often the deciding factor is what IT will approve.

| | Claude for Excel | Copilot in Excel | ChatGPT for Excel |
|---|---|---|---|
| Plans | Pro, Max, Team, Enterprise | Commercial Microsoft 365 Copilot, M365 Premium, or eligible business plans | All ChatGPT plans since May 5, 2026 |
| Strengths | Cell-level citations; keeps formulas intact; connectors and skills in the sidebar | Inside your Microsoft tenant; choose Claude or GPT models; custom skills stored in OneDrive | Links answers to cells; asks permission before editing |
| Watch | No macros, VBA or data tables. Not in Enterprise audit logs; the Compliance API covers it (beta) | Choosing a model needs a commercial Copilot license or M365 Premium | Off by default in Enterprise workspaces until an admin enables it |

In Josh Aharonoff's same-prompt test, Claude came first, Copilot second and ChatGPT last. He sells a competing add-in, used plain ChatGPT rather than its add-in, and ran Copilot on a free plan ([video @14:35](https://youtu.be/lfPcIQbEfac?t=875)).

**If your company only allows Copilot,** use it well rather than routing around it. On a commercial license, pick a Claude model and keep recurring instructions in Copilot skills. Finance subs are blunt: the top comment in one r/Accounting thread, with over 600 upvotes, calls Copilot the weakest assistant. But when an accountant admitted running client files through personal Claude, a reply with 160 upvotes asked whether IT had approved it. Shadow AI is the bigger risk.

## The connector and skill stack by team size

| Team | Assistant | Connect first, read-only | Skills and templates |
|---|---|---|---|
| Founder-led, 1 to 3 people on QuickBooks or Xero | Claude or ChatGPT; a Team or Business plan once a second person uses company data | QuickBooks or Xero, Stripe, your bank or card platform (Mercury, Ramp, Brex) | Anthropic's small-business plugin (cash-flow snapshot, close-month); Intuit's QuickBooks plugin |
| Controller-led team on NetSuite | Claude Team or Enterprise, or ChatGPT Business or Enterprise | NetSuite's AI connector on a dedicated non-admin role; spend and payroll systems | Anthropic's finance plugin (close, variance analysis, SOX testing); Oracle's NetSuite finance-analyst plugin |
| Microsoft-only company | Copilot in Excel with a Claude or GPT model | Your Microsoft 365 files, which Copilot can search | Custom Copilot skills for variance review and forecasts |

> Note: As of October 2026, Sage Intacct isn't in the Claude or ChatGPT connector directories. Gusto's Claude connector can run payroll, so keep payroll writes behind manual approval. ## Governance: plans, permissions, sign-off and audit trail

- **Business plans for company data.** Claude Team or Enterprise and ChatGPT Business or Enterprise don't train on your data by default.
- **Read-only first.** On Claude Team and Enterprise, an owner enables each connector for the org, and each person still signs in. Start read-only and set write actions to ask, as Jason Staats shows ([video @1:32](https://youtu.be/Yv51xj_1DOQ?t=92)).
- **A named reviewer signs.** AI output is a draft until a person ties it out. Mike Dion's rule: "Claude explains, you decide. Claude proposes, you approve." ([video @9:26](https://youtu.be/ksq1ZsNxvwE?t=566))
- **Keep the evidence.** File the prompt, input version, output and sign-off with the workpaper. Claude for Excel activity isn't in Enterprise audit logs, though the Compliance API covers it.
- **Mind the cloud change.** Since October 6, 2026, new Cowork tasks on Pro and Max run in Anthropic's cloud. Anthropic advises against giving Cowork sensitive financial files or scheduling tasks that touch them. For local-only work it points to Claude Code in the desktop app.
- **Keep AI out of SOX key controls until your auditor agrees.** Anthropic says Claude for Excel isn't recommended for audit-critical calculations without verification. Treat AI-built workbooks like any end-user spreadsheet: documented, reviewed, change-controlled.

> Note: This is general guidance, not audit or legal advice. Agree the SOX treatment with your external auditor. Plans and settings in detail: [Is Claude safe for client data?](https://www.nocodetalks.co/blog/is-claude-safe-for-client-data)

## Measure ROI honestly and budget for tokens

Time the whole process, not the step AI touched. Checking time eats the savings, and finance subs repeat that the work moves rather than shrinks.

> which half do you think has been automated?
> — a commenter on r/FPandA (Sep 2026) (https://www.reddit.com/r/FPandA/comments/1wddq98/boss_more_ai_more_ai_more_ai/)

1. **Baseline two cycles before AI.** Hours for prep, review and rework, plus errors found after review.
2. **Measure the same after.** Count corrections per output. If review takes as long as doing the work, redesign or stop.
3. **Redesign the whole process.** Approvals and handoffs don't speed up because one task did.
4. **Budget usage like any other spend.** Claude Team and seat-based Enterprise owners can set org-wide and per-member monthly spend limits. Run big jobs overnight, restart long chats from a summary, and default to a smaller model.

What finance teams report on time and cost
- One team's close didn't get shorter: AI flagged more variances, so review meetings ran an hour longer. (a commenter on r/CFO (Sep 2026), https://www.reddit.com/r/CFO/comments/1wfvuhk/is_ai_actually_freeing_up_finance_teams_or_just/)
- After one immaterial wrong number on a single AI-built slide, a team went back to manual review of everything for a year. (a commenter on r/FPandA (Sep 2026), https://www.reddit.com/r/FPandA/comments/1wddq98/boss_more_ai_more_ai_more_ai/)
- A company that pushed AI hard later added token caps and cut frontier-model access. Replies advise having AI build scripts and Power Query you keep either way. (commenters on r/FPandA (Jun 2026), https://www.reddit.com/r/FPandA/comments/1tym2nb/i_was_told_ai_was_going_to_take_my_job_now_my/)
- In a cost thread, FP&A users report usage from tens of dollars a month for light users to a few hundred for heavy ones, on top of seats. (commenters on r/FPandA (Apr 2026), https://www.reddit.com/r/FPandA/comments/1t015hs/claude_ai_cost/)

## Train the team without losing juniors' judgment

If AI does the entry-level reps, who learns to spot a bad journal entry? Jason Staats' answer: juniors build expertise by supporting and reviewing the AI's work ([video @32:30](https://youtu.be/WlrRhDMhMGs?t=1950)).

- Juniors write the variance explanation first, then compare it with the AI draft.
- Juniors tie out a sample by hand every month.
- Teach one AI technique for 15 minutes a week, as Inbal Rodnay suggests ([video @5:11](https://youtu.be/yVOc7XE_QV4?t=311)).
- Reward catching AI errors, not just speed.

## A 90-day AI rollout plan for a finance team

**Days 1 to 30: pick, protect, baseline.** Choose two recurring workflows; Liam Ottley's firm rebuild scored each workpaper by frequency, duration and difficulty ([video @1:37](https://youtu.be/IXDYEF22CG8?t=97)). Pick the plan, write a one-page policy, connect read-only, record the baseline.

Prompt for Any AI chat · Pick the first two pilots:

```
I'm a CFO choosing where to pilot AI. Below are our recurring finance workflows with frequency, hours per cycle and reviewer.
[PASTE LIST]
Score each 1 to 5 on: time saved if AI drafts it, how structured the inputs are, and risk if an error slips through (5 = highest risk). Recommend two pilots with high time and structure and low-to-moderate risk.
For each pilot, list the inputs, the human review step, what AI must never do (post entries, send emails, pay anything), and how we'll measure time including review.
Show your reasoning and say where you lack information.
```

**Days 31 to 60: run it once, then lock it.** Do each workflow interactively, ask for formulas rather than values, then save the steps as a skill or template. Task guides: [budget vs actual](https://www.nocodetalks.co/blog/budget-vs-actual-with-ai), [flux](https://www.nocodetalks.co/blog/flux-analysis-with-ai), [13-week cash](https://www.nocodetalks.co/blog/13-week-cash-flow-forecast-with-ai).

Prompt for Claude · Variance commentary with a tie-out:

```
Use the [BvA] tab in this workbook. Don't change source tabs.
1. On a new tab, build actual, budget, $ variance and % variance with formulas, not values. Favorable = positive.
2. Flag lines over [$X] or [Y%].
3. Draft one line per flagged item: the number first, then the driver. Use only the owner notes in [Notes]. Label each driver 'confirmed by notes' or 'inferred'. Where notes are missing, write 'ask [owner]'.
4. Add a tie-out table: totals vs the [TB] tab, with any differences.
List anything you're unsure about. This is a draft for my review.
```

Prompt for Claude · Turn this month's run into a skill:

```
We just ran this month's [process] together. Write it up as a SKILL.md another analyst can run next month:
- inputs (file names, tabs, columns) and where they come from
- steps in order, with the formulas or checks used
- tie-out checks that must pass before any output
- output format (layout, rounding, headings)
- hard rules: never post entries, never send anything, flag rather than guess
Then list every step where you made a judgment call, so I can set the rule.
```

**Days 61 to 90: decide with numbers.** Keep, fix or stop each pilot against the baseline. Schedule only what passed a test run. Put the policy and skills into onboarding.

Prompt for Copilot in Excel · Review a model before the board sees it:

```
Review this workbook before it goes to the board. Don't change anything.
Return an issue log: sheet, cell, issue, why it matters, suggested fix.
Check for hardcoded numbers inside formulas, totals that don't foot, links to other files, inconsistent signs, and inputs that differ from the [Assumptions] tab.
Rank issues by impact on [cash / EBITDA / covenant test]. List the cells you couldn't check, and say where you're unsure rather than guessing.
```

## Common questions

**Is Claude better than Copilot for finance work?**

Most finance users in Reddit threads who've tried both say so, and one same-prompt test agreed. But Copilot can run Claude models on a commercial license and already sits inside your Microsoft controls. Pick what security approves, then test it on your own workbook.

**Can AI close the books?**

Not on its own. It can prep, flag and draft. Accruals, cutoff, posting and sign-off stay with people.

**What does AI cost a finance team?**

Seats plus usage, which varies widely by person. Set org-wide and per-person spend limits and watch usage by person for the first two months.
